Oof, 24 days against a 7–10 quote is rough. I run a cafe, and my rule now is a 12-day customs buffer on any overseas ETA—and I reorder at 30% left, not 15%. Did your tracking actually say "held at customs," or did it just go dark for those 12 days? The silence would make me check my spreadsheet every hour.
Fellow spreadsheet nerd here. The number that saved me was splitting “seller’s quoted transit” from “customs dwell” into two columns, then tracking p90 instead of average. My last two EU-sourced orders sat 9 and 14 days in clearance, so I now reorder at the longer lead time and treat the fast quote as marketing.
